Module 1 — Batch processing and recipe control

Purpose: Eliminate product variability and protect your quality standard at every run.

  • Every production run begins with a batch record: product name, batch number, date, operator name, equipment used, ingredient quantities with lot numbers, and target output specifications.

  • Ingredient weights must be verified by two people before any mixing or processing begins. One measures, one confirms. Both sign the batch record.

  • Define the acceptable quality range for every critical parameter: weight, temperature, pH, moisture content, or color — depending on your product. Document the exact tolerance (example: weight 100g ± 2g).

  • Any batch outside acceptable range is placed on hold immediately. It cannot be released, repacked, or shipped without written authorization from the quality manager.

  • Retain a labeled sample from every batch for a minimum of the product's shelf life plus 30 days. Label includes batch number, production date, operator, and expiration date.


Module 2 — Equipment operation and changeover

Purpose: Prevent damage, contamination, and downtime caused by inconsistent machine operation.

  • Each piece of equipment has its own one-page operation card posted at or near the machine. It covers: startup sequence, operating parameters, warning signs, shutdown sequence, and who to call if something seems wrong.

  • Changeover SOP: define the exact steps to transition from Product A to Product B. Include cleaning verification, tooling changes, calibration checks, and documentation required before the first unit of the new product is produced.

  • Lockout/Tagout (LOTO) procedures must be documented and followed for all maintenance or cleaning tasks that require entering or disabling equipment. OSHA requires this — non-compliance fines start at $16,131 per violation.

  • A pre-shift equipment check is completed and signed by the operator before production begins on any machine. A failed check stops the line until the issue is resolved and documented.


Module 3 — Quality control and non-conformance

Purpose: Catch defects before they reach the customer — not after.

  • Define the inspection frequency for each production line: every N units, every X minutes, or at defined checkpoints (start of run, mid-run, end of run).

  • For each inspection point, document: what is being checked, the acceptable specification, the measurement method, and what action to take if the result is outside spec.

  • All defective or suspect product is physically segregated — different location, different colored tote or label — and logged in the Non-Conformance Register with description, quantity, batch number, and disposition decision.

  • Root cause analysis is required for any non-conformance that affects more than 1% of a batch or any that involves a safety risk. Use the 5 Whys method: document the problem, ask why 5 times, identify the root cause, and document the corrective action taken.


Module 4 — Cleaning, sanitation, and GMP compliance

Purpose: Meet food safety and regulatory standards on every shift, not just during inspections.

  • All food-contact surfaces must be washed, rinsed, and sanitized after each use and at minimum every 4 hours during continuous production. Document the cleaning agent used, concentration, contact time, and who performed and verified the task.

  • Define the cleaning schedule for each area: equipment surfaces, floors, drains, walls, overhead structures, and non-food-contact surfaces. Frequency is risk-based — high-contact areas clean more often.

  • Good Manufacturing Practices (GMP): no jewelry, no open containers, hair nets required in all production areas, no personal food or beverages on the production floor. Document these as non-negotiable policies with clear consequences for violation.

  • Pest control: document the inspection schedule, the name of the contracted service provider, the date of last service, any findings, and corrective actions taken. Keep a 12-month log accessible for auditors.

Manual 3 — Logistics & Distribution

Distribution Operations Manual

Module 1 — Receiving and inbound verification

Purpose: Ensure every shipment that enters your facility is counted, verified, and logged before it touches your inventory.

  • Before unloading, verify the seal number on the trailer matches the Bill of Lading. If they do not match, stop and contact the supervisor before proceeding. Document the discrepancy.

  • Count every pallet and every carton during unloading. Do not sign the BOL until the count is confirmed. Any shortage or damage is noted on the BOL before the driver leaves.

  • Cross-check received quantities against the Purchase Order in the WMS. Log any variance — overage or shortage — in the discrepancy register within 2 hours of receipt.

  • Label all received inventory immediately with location, SKU, lot number, and receipt date. No unlabeled product enters storage.


Module 2 — Inventory management and cycle counting

Purpose: Maintain inventory accuracy so your picks, ASNs, and customer commitments are always based on real data.

  • Cycle counting: count a rotating subset of inventory locations every day so that every location is counted at least once per quarter. Focus first on high-velocity SKUs and locations with recent discrepancies.

  • FIFO enforcement: receiving SOP places new stock behind existing stock. Picking SOP pulls from the front. The WMS must enforce this — any system override requires manager authorization and documentation.

  • Every item has a defined home location in the WMS. No product is placed in an unlisted or temporary location without immediate system update. "I'll update it later" is not an acceptable workflow.

  • Inventory accuracy target: 98% or above. Track accuracy weekly. Any location falling below 95% triggers an immediate full count and root cause investigation.


Module 3 — Order picking, packing, and verification

Purpose: Ship the right product, in the right quantity, to the right customer — every time.

  • Pick tickets or RF gun instructions are the only authorized source for picking decisions. No picker selects product based on memory or visual approximation.

  • Every pick is scan-verified before it is placed in the packing area. A scan mismatch triggers an immediate stop — the picker does not proceed until the correct product is located and confirmed.

  • Pack verification: before sealing, the packer confirms item count, SKU, and quantity against the order. Any discrepancy is flagged to the supervisor before the box is sealed. Never seal a box with an unresolved discrepancy.

  • Fragile, hazardous, or temperature-sensitive items have their own packing SOP with specific materials, orientation, and labeling requirements documented separately.

  • Error rate tracking: log every mis-pick and mis-pack by date, picker, SKU, and reason. Review weekly. Warehouses implementing this tracking reduce error rates from 2–3% to 0.5–1% within 90 days (GoAudits, 2025).


Module 4 — Shipping, BOL, and carrier compliance

Purpose: Meet retailer and carrier requirements on every shipment to avoid chargebacks and compliance fines.

  • Before any shipment leaves, run a compliance audit specific to the destination retailer. Walmart, Amazon, and Kroger each have distinct label, ASN, and timing requirements — document each one separately.

  • Print the Bill of Lading with carrier name, PO numbers, piece count, weight, and destination before loading begins. The BOL travels with the shipment — never loaded without it.

  • Load pallets per the approved load plan. Apply a new seal after loading. Record the seal number on the BOL. Photograph the loaded trailer and sealed door before departure — this is your dispute protection.

  • Mark the shipment as shipped in the WMS within 1 hour of departure. For Walmart collect shipments, confirm by 4:00 PM CST the day after the order. For Walmart prepaid, confirm 72 hours prior to DNSB.

  • Advance Ship Notices (ASNs) must be transmitted before the product arrives at the retailer's DC. For Kroger, the ASN must arrive before the truck does. Late or missing ASNs result in chargebacks that eliminate your margin on that order.


Module 5 — Safety, OSHA compliance, and incident reporting

Purpose: Protect your team, your equipment, and your operating license.

  • PPE requirements are non-negotiable and role-specific: document which PPE is required for each job function (steel-toed boots, high-vis vests, gloves, eye protection) and the consequence for non-compliance.

  • Forklift operators must be certified and recertified every 3 years per OSHA standard 1910.178. Document certification dates and expiration for every operator. No uncertified person operates a forklift for any reason.

  • Maximum load capacities for racks, forklifts, and floor areas are posted visibly and documented. Overloading is a reportable violation — not a judgment call.

  • Incident reporting: any injury, near-miss, or equipment damage is reported to the supervisor within 15 minutes and documented in the Incident Log within 2 hours. OSHA-recordable incidents must be logged in the OSHA 300 Log within 7 days.

  • Emergency procedures — evacuation routes, fire extinguisher locations, spill containment steps, first aid kit locations — are posted at minimum every 100 feet and reviewed with all staff during onboarding.

Practical exercise — start today

Write your first SOP in 60 minutes

  1. Choose the one process in your operation where mistakes happen most often or where the result is most inconsistent. That is your starting point.

  2. Find your best employee — the person who does this task most consistently and correctly. Shadow them through the complete task. Write down every step they take, in order, including the small things they do automatically without thinking.

  3. Format the steps as numbered instructions. Use plain language. Not "handle food properly" but "wash hands for 20 seconds with soap before touching any food item." Specificity is what makes an SOP actionable.

  4. Add three elements to the bottom of the document: Who is responsible for this task, how to verify it was done correctly, and what to do if something goes wrong.

  5. Test it: have a different employee — ideally a newer one — execute the task using only your written SOP as a guide. Where they get confused or ask questions, your document has a gap. Fill the gap before you finalize.

  6. Repeat this process for one new SOP per week. In 90 days you will have a foundational operations manual that protects your business, accelerates onboarding, and gives you a real foundation for growth.

SOPs are not bureaucracy. They are the operating system of a scalable business. Every great operation — from a single-location restaurant to a multi-facility distribution network — runs on documented procedures that allow consistent execution regardless of who is working, who is absent, or what unexpected situation arises. The businesses that cannot grow are almost always the ones where the operation lives in people's heads rather than in documents. Start writing. One SOP this week is more valuable than a perfect manual you never finish.
